The challenge
The client’s operations team coordinated hundreds of daily shipments across carriers using spreadsheets, email threads and phone calls. Customers had no self-service visibility, quotes took hours, and every exception depended on someone remembering to follow up.
They needed a single source of truth: live shipment status, automated carrier updates and a customer portal, without pausing a business that was growing every month.
Our approach
We started with a two-week discovery sprint, shadowing dispatchers and mapping every data source. That surfaced the real bottleneck: carrier status updates arrived in a dozen formats and were re-keyed by hand.
- Event-driven core. We built an ingestion layer that normalises carrier feeds, EDI messages and driver-app updates into a single event stream.
- Dispatcher workspace. A keyboard-first interface designed with the operations team, featuring live maps, exception queues and one-click carrier messaging.
- Customer portal. Self-service tracking, documents and instant quotes powered by the same pricing engine dispatchers use.
- Calm infrastructure. Everything defined in Terraform, deployed through CI with preview environments for every pull request.
The outcome
The platform launched in phases, with dispatchers migrating one region at a time. Manual status chasing dropped sharply, customers stopped calling for updates, and the team now onboards new carriers in days instead of weeks.
